Why after-hours replies cost more than a hire
Most SME owners can tell you their rent, their stock cost and their staff salaries. Very few can tell you what unanswered after-hours messages cost them.
It isn’t on any invoice. It shows up as customers who asked, didn’t hear back, and bought somewhere else.
Why late replies lose deals
When someone messages at 10pm asking “got slot this Saturday?”, they are ready to decide. By 10am the next day, they may have asked two competitors, and one of them replied.
The best-known research on this is a 2011 Harvard Business Review study of 1.25 million online sales leads at US companies. It found that firms that tried to contact a lead within an hour were nearly seven times as likely to qualify it as firms that waited even an hour longer, and more than 60 times as likely as firms that waited 24 hours or longer.
That study was about web leads in the US, not WhatsApp in Malaysia. But the direction is hard to argue with: interest cools fast.
Work out your own number
We won’t give you an industry average, because yours is the only number that matters. Take 15 minutes with last month’s WhatsApp:
- Count after-hours enquiries. New chats that arrived outside office hours, on weekends and public holidays.
- Estimate how many were real buyers. Ignore spam and “ok thanks”. Be honest.
- Check how many you actually closed. Of those buyers, how many booked or bought after your reply the next day?
- Multiply the gap by your average sale. (Real buyers − closed) × average order value = what slipped away last month.
Even if only a fraction of that gap is recoverable with faster replies, compare it with the cost of covering those hours.
Your options for after-hours cover
- Do it yourself. Free on paper. Expensive in sleep, family time and burnout. Replies get shorter and less careful at midnight.
- Hire a night or weekend person. Real human judgement, but salary, training, leave and turnover add up, and you still need cover when they’re off.
- Auto-reply. “We’re closed, we’ll reply tomorrow.” Honest, but the customer is still waiting, and still shopping around.

What “covered” should mean
After-hours cover is only worth it if the replies are right. Before you trust any night shift, human or AI, check that it:
- Answers from your real prices, hours and policies, not guesses.
- Says “I don’t know” rather than inventing.
- Tells the customer honestly when a person will follow up.
- Leaves a clean record so your morning team knows what was promised.
